How to rotate standup facilitators fairly

When the same person runs standup every day, they end up owning the meeting. They chase the updates, they notice when something is off, and everyone else turns up to report to them. Rotating the facilitator moves that ownership around, and it gives the lead a way to stop being the default, which is usually the real reason people go looking for a standup rotation in the first place.

Keep the order fixed and visible. Picking a name at random each morning means whoever is running the meeting finds out thirty seconds beforehand, and it gives you nothing to point at when somebody is convinced they always get Mondays. With a fixed order, people can look ahead, see their day, and turn up with something better than "any blockers?".

Absences are what breaks most rotations. Decide the rule before it happens: either the turn goes to a substitute for that day, or it is skipped and the next person keeps their own slot. Both are a single action in RotaHog on a paid plan. What matters is that the answer is not "whoever notices first", because that is how you drift back to one person running every standup.

Then put the schedule where the team already is. A link in the channel topic is enough to settle arguments. A reminder posted in the channel on the morning of the turn is better, because nobody has to remember to go and look. And if you pick Every weekday (Mon-Fri) rather than Daily, nobody gets pinged about Saturday's standup, because weekday-only scheduling steps over the weekend without losing anyone's place in the order.

Slack reminders with buttons

The reminder posts in your channel with Mark as done and Find a substitute buttons, so the person on duty can answer without leaving Slack.

Completion tracking

Turns get marked done, missed or overdue, so the schedule shows what actually happened and not just what was planned. You can set how early and how late a turn may be completed.

Substitutes and skipping

Hand a single turn to someone else, name a backup ahead of time, or cancel a turn entirely when there is a holiday or an offsite. The rest of the order stays as it was.

Rebalancing

When somebody joins or leaves, redeal every future turn around the new list in one click instead of rebuilding the schedule by hand.

Also included: replying to the reminder email to mark your turn done, the REST API, and the MCP server for asking an AI assistant whose turn it is. Calendar sync, analytics and team branding are not built yet, and neither is skipping public holidays automatically.

Questions

How do I rotate standup facilitators fairly?

Put everyone who attends into one list and go through it in a fixed order, one weekday each. A fixed order is easy to defend, because anyone can open the schedule and count that turns are spread evenly. Add your team above, keep the frequency on Every weekday, and RotaHog builds the order for you and keeps going for a year.

What if the person on duty is off that day?

Open the turn and either assign a substitute for that single day or cancel the turn so it is skipped and everyone keeps their existing slot. Both are Team Toolkit features at $19 a year. On the free plan you can still edit the participant list, or the team can just hand off in the meeting.

Can it post the reminder in Slack?

Yes, on Team Toolkit at $19 a year. RotaHog posts to a Slack incoming webhook before each turn with Mark as done and Find a substitute buttons, so the facilitator can answer without leaving the channel. Email reminders are free once you sign in and claim the rotation.

Does it skip weekends?

Yes, if you choose Every weekday (Mon-Fri), which is what this page pre-selects. Turns land Monday to Friday only and the order carries over, so whoever follows Friday's facilitator gets Monday. Public holidays are not skipped automatically yet; cancel that turn instead.

Is it free?

Creating the rotation and sharing the link is free, with no account needed. A free account gets you two rotations of up to five people each, plus email reminders. Slack, substitutes, skipping turns and rebalancing are on Team Toolkit at $19 a year.
